How we work

From opportunity to production.

Four stages, in the same order, on every engagement. The point of naming them is that you always know what is being decided now, what is being deferred, and what has to be true before the next stage starts.

01

Discovery

Identify the right problem, workflow, data and constraints.

What happens

We sit with the people who run the process, map how the work moves today, and audit the data and systems it depends on. We agree on what success has to look like in numbers before anything gets built.

What we deliver

  • Workflow and data map
  • Prioritised use case with scope
  • Success metrics and acceptance criteria
  • Technical approach and effort estimate

Success looks like

Everyone agrees on the problem, the target and what evidence will prove it works.

02

Pilot

Build a focused version that proves value in real conditions.

What happens

We build a working system on real data — not a demo on samples — and put it in front of the people who will use it. We measure it against the criteria set in discovery and adjust while changing direction is still cheap.

What we deliver

  • Working system on production-like data
  • Evaluation set and measured results
  • User feedback from real sessions
  • Go / no-go recommendation

Success looks like

The system clears the metrics on real inputs, and the people who tested it want it.

03

Production

Connect it to real systems, users, security and operations.

What happens

We take the validated system into the estate: authentication and permissions, integrations with the tools your team already uses, deployment on infrastructure you approve, monitoring, and the documentation your team needs to own it.

What we deliver

  • Deployed, integrated system
  • Access control and audit trail
  • Monitoring and evaluation in place
  • Handover documentation and training

Success looks like

The system is part of the working day, and your team can run it without us in the room.

04

Expansion

Scale what works across more workflows, teams and capabilities.

What happens

We track how the system performs against the original numbers, tune what real usage exposes, and use what we learned to move into the next workflow — which is usually easier, because the data access and plumbing already exist.

What we deliver

  • Performance review against baseline
  • Improvement backlog and releases
  • Next-workflow opportunity assessment
  • Ongoing evaluation and support

Success looks like

Results hold as usage grows, and the second system costs less to build than the first.

Why this shape

Most AI projects do not fail at the model. They fail between the stages.

A pilot that skipped the permission model, the integration or the question of who owns the process does not shorten the project — it moves the hard part behind the budget approval.

So we bring production constraints forward. The pilot runs on real data, in the environment the system will live in, against numbers agreed before anyone started building. It is slower to demo and far more likely to survive.

Why most AI pilots never reach production

Start with discovery.

A first conversation costs nothing and usually clarifies more than a proposal would.
